SEO and GEO answer two different questions. SEO asks whether Google will show your page in its list of results. GEO, short for generative engine optimization, asks whether ChatGPT, Gemini, Perplexity or Google's AI Overviews will name your brand when someone asks a question your business can answer.

That is the difference. Everything after this point is detail, but the detail is where money gets wasted, so here is what we have learned running both for clients out of Athens over the past two years.

The short answer

SEO optimises for a position. GEO optimises for a citation.

In SEO you compete for a link in a ranked list, and you measure position, clicks and sessions. In GEO you compete to be the source a model quotes inside its answer, and you measure how often your brand shows up in that answer, whether it is described correctly, and whether anyone comes to you afterwards.

You do not pick one. Around half the work overlaps. The half that does not is what this article covers.

What stays exactly the same

Anyone selling GEO as a brand new discipline that replaces your SEO is selling you a rebrand. These carry straight over.

  • Crawlability and speed still decide everything. AI crawlers like GPTBot, ClaudeBot and PerplexityBot read your site much the way Googlebot does. A site that blocks them, renders everything client side or takes six seconds to paint is invisible to both.
  • Information architecture still matters. One topic per page, sensible URLs, real internal links. Models follow structure to work out what a page is about.
  • Content still has to answer something specific. Thin pages never ranked well and they get quoted even less, because there is no clean sentence to lift.
  • Authority signals still count. Links, reviews, press and mentions from sites that already have trust move the needle, because the models were trained on the open web and keep retrieving from it.

If your technical SEO is broken, GEO will not rescue you. Fix the foundation first.

What actually changes

The unit of success moves from page to passage

Google ranks pages. Language models pull passages. A model rarely quotes a whole article, it lifts two or three sentences that answer the question cleanly and drops the rest.

In practice this means writing the answer before the build up. Put a complete, self contained answer of two or three sentences directly under each heading, then expand underneath it. We now rewrite client pages so that any single section could be cut out and still make sense on its own. That one habit moved our citation rate more than any technical fix we made.

Off site mentions start to outweigh links

Traditional SEO taught everyone to chase links. Generative engines weigh what the rest of the web says about you in plain text, with or without a hyperlink attached.

A comparison article on a Greek industry site that lists you next to two competitors is worth more to an AI answer than a directory backlink, because it hands the model a sentence it can reuse. Roundups, review platforms, forum threads, podcast notes and trade press are the raw material these answers get assembled from.

Structured data becomes an input rather than a bonus

Schema markup used to earn you a rich snippet. Now it tells a model without ambiguity that you are an organisation based in Athens, that this page is an article by a named author, that this service costs what it costs, and that these are the questions it answers.

We ship Organization, Article, Service, FAQPage and BreadcrumbList markup on every build. It is cheap, it is machine readable and it takes the guesswork away.

The measurement stack is different

You cannot open a rank tracker and read your GEO position, because there is no position. We track three things instead.

  • AI referral traffic in GA4: sessions from chatgpt.com, perplexity.ai, gemini.google.com and copilot.microsoft.com, pulled into their own channel group. That takes about ten minutes to set up and should already be running on every site you own.
  • Prompt visibility. We keep a fixed set of 30 to 50 buying questions, run them against the major models every month, and record whether the brand appears, where in the answer, and in what words.
  • Server logs. If GPTBot has never fetched your pricing page, that page cannot be cited, and no amount of content work changes that until the crawl issue is fixed.

The volumes look small at first. Across our client sites, AI referrals are still a low single digit share of sessions. They convert better than the average visit, which is the reason to start now instead of in two years.

Brand consistency turns into a ranking factor

Models build a picture of who you are from every mention they have ever seen. If your company name, category and location are written five different ways across your site, your social profiles, your Google Business Profile and a handful of directories, the model gets five weak signals instead of one strong one. Pick one sentence that describes what you do and repeat it everywhere, without creative variation.

On a custom website build, SEO and GEO are one line item for us rather than two, and it typically accounts for roughly a tenth of the project budget. It covers technical setup, schema, analytics and consent tracking, and the answer first content structure described above. Splitting it into two invoices would be theatre, since most of that work serves both at once.

For ongoing work, the split we recommend to most Greek businesses is simple. Keep the bulk of your monthly effort on classic organic search, because that is still where the volume is. Spend the rest on entity work: getting mentioned accurately in the places models read, keeping structured data current, and tracking prompts so you notice when a competitor starts getting recommended instead of you.

Who should act first

Not everyone needs to move at the same speed.

  • Move now if you sell something people research before buying: professional services, clinics, B2B products, software, travel, higher value retail. Those are exactly the questions people now take to a chatbot instead of a search box.
  • Move steadily if you depend on local intent and foot traffic. Maps and reviews still do most of the work for you. Keep the profile clean, get the structured data right, then look again in six months.
  • Move carefully if you run a large older site with real organic traffic. Do not tear up pages that already rank. Layer answer first structure into your top 20 pages, measure what happens, then roll it out.

Is GEO replacing SEO?

No. Organic search still drives the large majority of measurable website traffic, and AI answers are assembled from the same indexed web. GEO is a layer on top of SEO rather than a replacement for it. The sensible planning assumption for 2026 is that classic search volume softens while AI referrals grow from a very small base.

How long does GEO take to show results?

Faster than SEO, in our experience, because you are not waiting for an algorithm to reassess a whole domain. Structural content changes and new schema often start appearing in AI answers within four to eight weeks. Building the off site mentions models lean on takes longer, usually a quarter or more.

Do I need a separate GEO agency?

No, and we would treat the pitch as a warning sign. The work sits on the same site, the same content calendar and the same analytics as your SEO. Split it across two suppliers and you get two people arguing over the same page while nobody owns the outcome.

How do I check whether AI engines already mention my brand?

Ask them. Write down the ten questions a customer would type before hiring you, run each one through ChatGPT, Gemini and Perplexity, and record what comes back. That is an hour of manual work and it will tell you more than any dashboard. Then check GA4 for referrals from those domains to see whether the mentions are actually sending anyone.

Where to start

Treat GEO as the extension of an SEO programme that was already being done properly: clean technical foundations, one clear answer per section, accurate structured data, consistent brand facts, and measurement that includes AI referrals.

If your search visibility is already solid, adding GEO is a few weeks of focused work. If it is not, GEO is not a shortcut around that. Build the foundation, then make sure the machines quoting the web can quote you correctly.
